The most useful way to understand industrial sales is to separate the person, the function and the commercial arrangement. A job title describes where someone sits in an organization. It does not establish the technical difficulty of the work, the time needed to develop business or the authority that person has over a commitment.
The framework below is an analytical map. Several functions may sit with one experienced person in a small company. A larger organization may divide the same work among specialists. Neither arrangement succeeds merely because the organization chart looks complete; the handoffs still have to work.
Eight functions that can sit inside the sales layer
| Function | Work performed | A useful result |
|---|---|---|
| Market development | Find applications, establish access and test whether the opportunity fits the supplier. | A credible customer problem and a reason the supplier could solve it. |
| Application and specification | Clarify duty, interfaces, conditions and acceptance requirements; involve authorized technical specialists. | A documented requirement and an approved technical path. |
| Commercial design | Establish price, quantities, tooling, delivery basis, payment and responsibilities. | An offer the supplier can support and the buyer can evaluate. |
| Account or program leadership | Connect stakeholders, resolve changes and carry commitments through qualification and production. | A workable relationship as conditions change. |
| Transaction execution | Validate part, revision, price, order terms, shipment instructions and invoice details. | An accurate order that reaches the right operational process. |
| Channel development | Recruit and support representatives, distributors, integrators or dealers; agree coverage and responsibilities. | A practical route to customers with clear obligations. |
| Availability and finance | Arrange stock, replenishment and approved customer credit; identify who carries the exposure. | Product availability supported by a viable cash cycle. |
| Aftermarket and learning | Arrange replacement support, investigate field issues and return usable evidence to the organization. | Equipment support and better future product or process decisions. |
The title “sales engineer” provides one formal example of work crossing these boundaries. BLS describes a technical customer interface that includes assessing requirements, assisting with installation and troubleshooting, and adapting offerings. Its description also recognizes collaboration with other sales staff. That supports a broader view of the commercial team while preserving the need for clearly assigned technical responsibility. [1]
These functions are complementary. Generating opportunities that the supplier cannot evaluate creates a queue, not a market. Accurate order entry is useful but cannot supply missing product-market knowledge. A strong account leader helps connect the functions rather than pretending to perform all of them alone.
The route to market changes who carries the obligations
| Arrangement | Commercial structure | What to inspect |
|---|---|---|
| Manufacturer-direct | The producer supplies the customer through its own commercial organization. | Can the producer economically cover the account, application and support work? |
| Independent representative | An agent develops or arranges another company's sales for compensation. | Which product lines, territory and development work are covered; which obligations remain with the principal? |
| Merchant distributor | The business buys and resells on its own account. | Who owns stock, extends credit and supplies technical or service support? |
| Equipment dealer | A local or regional business sells equipment and may provide service, parts, rental or other support. | Which capabilities actually exist locally, and what does the manufacturer support? |
| Integrator or specialist | Components and engineering become a package, system or service. | Who owns design approval, acceptance, commissioning and later changes? |
| Digital channel | Search, configuration or ordering occurs through software within one of these arrangements. | Which business is the seller, and who resolves the exception? |
Taking title distinguishes a merchant from an agent in the Census framework. A shipment going straight from the factory to the customer does not, on its own, settle that distinction; the contractual arrangement matters. [2]
Caterpillar's 2025 filing illustrates several routes inside one manufacturer: dealers for most machines, direct sales for some products, and financing for customers and dealers. Its dealer arrangements include service territories, warranty and technical support. The commercial channel therefore extends beyond the employee who secures the initial order. [3]
The channels can also create conflicts. A manufacturer may pursue a large account directly after a distributor develops it. Two territories may both claim credit for a customer operating multiple plants. A digital quotation may omit the service included in a local offer. The proposed remedy is explicit account assignment, service scope and compensation rules, with a process for disputed cases.
Follow the commitment through its life
For an OEM component program, the following sequence makes the hidden work visible. It is an illustrative operating model, not a claim that every product follows the same approval process.
| Stage | Commercial work | Evidence needed to move forward |
|---|---|---|
| Application discovery | Identify the problem, stakeholders and credible demand. | Defined application, decision process and supplier fit. |
| Technical qualification | Arrange requirements, samples, testing and issue resolution. | Approvals from the responsible engineering and quality functions. |
| Commercial commitment | Reconcile offer, forecast, capacity, terms and customer order. | Authorized price, scope, timing and risk allocation. |
| Production and changes | Manage releases, revisions, shortages and exceptions. | A current record of what each side has accepted. |
| Field support | Connect symptoms, product identity, service needs and investigation. | A supported response and useful feedback to the supplier. |
A repair transaction may compress this sequence. The part identity may already be settled and immediate availability may dominate. A new machine platform may require much more development. Treating both as the same sales cycle encourages the wrong staffing and performance measures.
On the buyer's side, purchasing is only one participant. Engineering evaluates technical suitability, quality evaluates process or acceptance requirements, operations needs a workable supply arrangement, and finance evaluates commercial exposure. The person who issues the purchase order may not control every decision behind it. Mapping these responsibilities helps a supplier identify which unresolved question is actually preventing progress.
How large is the workforce?
The best available occupational categories are broader than this subject. They establish that commercial and technical selling are substantial kinds of work, while leaving the size of the industrial-equipment subset unresolved.
| U.S. occupation | Employment | Median wage |
|---|---|---|
| Wholesale/manufacturing representatives: technical and scientific products | 292,000 | $104,920 |
| Wholesale/manufacturing representatives: other products | 1,279,400 | $72,080 |
| Sales engineers | 51,600 | $124,900 |
BLS Occupational Outlook Handbook, updated August 27, 2026. These categories include goods and services outside industrial equipment; wage data exclude self-employment. They do not measure employer ownership, individual contribution or whether someone is appropriately paid for a particular job. [4] [1]
The distinction matters for the argument about appreciation. Technical occupations can command substantial pay while a particular organization still misunderstands their responsibilities. To assess compensation fairly, compare actual scope, expertise, account complexity, decision rights and sustained results. A national median or a familiar job title cannot answer that question by itself.
What a business should be able to explain
For each important customer relationship, identify who develops the opportunity, who establishes technical acceptance, who authorizes the terms, who owns delivery commitments and who carries support afterward. Then identify the person responsible for keeping the whole relationship coherent. That role may be called sales, business development, account management or something else.
The important distinction is whether the work can be performed. An organization that makes the responsibilities clear can train, support and reward its people accordingly. An organization that leaves them implicit can confuse charisma with leadership, activity with progress and a booked order with a successful industrial outcome.
A revision reveals the real handoff
Consider a hypothetical component quote that is ready to issue when the customer changes an interface. The commercial task is no longer simply to send a price. Someone has to identify which drawing is current, obtain a technical decision on the change, revisit any cost or timing assumptions and make sure the revised offer reaches the person issuing the order.
That small example exposes several roles without requiring several new job titles. It also shows why an account owner needs a view across them. If every department completes its own task against a different revision, a busy organization can still deliver an unusable commitment. The useful handoff carries the requirement, its approval and the consequences for the offer together.
